RECODED: What Leaders Must Unlearn to Lead Well

Rate this book
You hit the numbers. You got promoted. So why does leading feel harder than it used to?Your best people stopped pushing back. A few of them left, and you never saw it coming. You review work that doesn't need reviewing and walk into meetings already holding the answer. You go home tired in a way sleep doesn't fix. By every external measure you're succeeding, and that's exactly what makes it so hard to name.

Leadership is broken, and you know it.

Most leaders treat this moment as a skills gap. They read another book, attend another offsite, memorize another framework. It works for a week. Then real pressure hits, the framework evaporates, and they taking over, tightening their grip, doing the exact thing they swore they'd stop doing.

The problem was never a lack of information. The problem is an older program running underneath it, one you absorbed long before you ever managed anyone.

RECODED is about reading that code and rewriting it.

Javier Llerena spent more than thirty years in Silicon Valley technology leadership running on a single line his father handed him at ten years "Never trust anyone. Not even your father." The code produced promotions, bonuses, and recognition. It also produced a heart attack at thirty-eight, a marriage on the edge of collapse, and teams that performed out of fear instead of commitment. What finally changed him wasn't a better technique. It was a diagnosis, the slow realization that his leadership patterns were survival responses wired into his nervous system, and years of learning, under real pressure, to lead from presence rather than control.

Written from the climb rather than the mountaintop, RECODED combines that story with trauma-informed psychology, neuroscience, and proven executive-coaching practice. It follows the arc of a real transformation in four

The Inner Leader. Uncover the leadership story you've been running, see how inherited patterns drive your automatic reactions, and build the emotional agility to respond instead of react. The Relational Leader. Build psychological safety, hold difficult conversations with curiosity instead of defensiveness, and create a culture where people bring their full selves to work. The Practicing Leader. Lead from your future identity instead of your past patterns, build high-performance teams, and sustain change through daily practice when everything is moving fast. The Impact Leader. Shift from holding all the answers to developing other leaders, and design a legacy that reaches far beyond your direct reports.Every chapter pairs candid stories with research-backed frameworks and tools you can use the same the Sixty-Second Pause, the Difficult Conversation Framework, the Crisis Response Blueprint, a Leadership Habits Design Template, an Accountability Conversation Protocol, a Cultural Assessment Matrix, and a Library of Powerful Questions.

This book is for you if you got results but lost connection along the way. If you got promoted and feel more alone. If you suspect the approach that got you here won't take you where you're trying to go. If you've started to wonder whether the problem was never your people, but a model you keep running without ever deciding to.

You can't lead differently until you understand the code you're already running. RECODED shows you how to read it, and how to rewrite it, one decision at a time.

Includes access to the free Recode Action Pack, a companion toolkit for putting the book's practices to work.

A great reminder that leadership isn’t just about learning new skills — it’s also about unlearning old patterns.

Javier Llerena explores how our beliefs and past experiences shape the way we lead, often without us realizing it. I particularly appreciate the focus on building trust, having difficult conversations with curiosity, and moving from control to empowerment.

The book combines personal stories, valuable insights, and practical tools to help leaders turn awareness into action.

A worthwhile read for anyone who wants to build stronger teams and become a more conscious, effective leader.
